We write about all things career-related, make original documentaries, and share heaps of other untold developer stories from around the world.<\/em><\/p>\n<p>Years ago I worked on a small, distributed team that was split between two locations. The designers and frontend developers were based out of Austin, Texas, and our engineering team, along with the project stakeholders, were located in Raleigh, North Carolina. It was a smaller group of about 10 members, but we were collectively inspired to make a positive impact on our company.<\/p>\n<p>                <iframe loading=\"lazy\" src=\"https:\/\/fast.wistia.net\/embed\/iframe\/gpmn9xkc7o?videoFoam=true&amp;autoPlay=true\" title=\"\" allowtransparency=\"true\" frameborder=\"0\" scrolling=\"no\" class=\"wistia_embed\" name=\"wistia_embed\" allowfullscreen=\"\" msallowfullscreen=\"\" width=\"100%\" height=\"100%\"><\/iframe><\/p>\n<p>At the time, our mission was to enable product teams worldwide as they looked to adopt modern toolchains and best practices for their day to day work. This was no small task. This meant we were responsible for curating best-in-class tools like GitHub, Mural, and Slack, then, scaling their availability to employees around the globe.<\/p>\n<p>For a frontend developer who had less than five years of experience in the industry, this was a very complex domain.<\/p>\n<p>In one particular planning meeting, we were on a conference call with our engineering team, discussing the complicated scenario of off-boarding. In other words, when a person leaves the company, how do we automatically deactivate their accounts for all the various tools and platforms that we set them up with?<\/p>\n<p>Since we were the team introducing these tools to everyone, it only made sense that we also owned the responsibility of handling the offboarding when an employee left.<\/p>\n<p>For smaller organizations, this might not be a problem. You might have an IT vendor or an internal employee with super admin rights, and these individuals take care of access provisioning. However, for a global company with hundreds of thousands of employees, the company directory can fluctuate by pretty large numbers on a daily basis.<\/p>\n<p>\u201cWe\u2019ll most likely have to switch our backend to microservices,\u201d Ron proposed.<br \/>\u201cWhat, you really think so?\u201d Mark asked.<br \/>\u201cI do\u2026 it\u2019s only gonna get worse. My caramel is at eight or nine,\u201d said Ron.<br \/>\u201cYeah, my caramel\u2019s not that high\u2026 that\u2019s fine,\u201d Mark conceded. Wait\u2026 what\u2019s your caramel? What is that? I looked over at a teammate who was already looking my way, also confused.<br \/>\u201cUm, hold on,\u201d she laughed, \u201c\u2026did Ron say what\u2019s your caramel?\u201d<br \/>\u201cOh sorry,\u201d he said, \u201c\u2026 I said that my care amount was eight or nine.\u201d<br \/>\u201cHaha okay\u2026 please explain what\u2019s a \u2018care amount,\u2019\u201d she said.<\/p>\n<h2><span class=\"ez-toc-section\" id=\"The_care_amount_system\"><\/span>The care amount system<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Mark explained it to the team.<\/p>\n<p>\u201cIt\u2019s something I got from Cap Watkins, only with no curse words. We\u2019ve been using it here in Raleigh. The care amount is just a way for us to see how much someone cares about something\u2014it helps us resolve arguments.\u201d<\/p>\n<p>Essentially, it worked with the following guidelines:<\/p>\n<ul>\n<li>when we can\u2019t settle a disagreement, we use the care amount<\/li>\n<li>the scale ranges from one to ten (one means you barely care, and a ten means that you feel very strongly about your opinion)<\/li>\n<li>if two sides have the same, high care amount, bring in another person to <a href=\"https:\/\/buradabiliyorum.com\/en\/category\/social-mediaa\/\" data-internallinksmanager029f6b8e52c=\"1\" title=\"Social Media\" target=\"_blank\" rel=\"noopener\">media<\/a>te<\/li>\n<li>the person with the higher care amount decides the outcome<\/li>\n<\/ul>\n<p>We liked it! Not only was it fun to say, \u201cWhat\u2019s your care amount?\u201d but it also made sense because it allowed us to communicate more clearly.<\/p>\n<p>\u201cOkay, we\u2019re definitely using this in Austin,\u201d a teammate told Mark.<\/p>\n<h2><span class=\"ez-toc-section\" id=\"Years_later\"><\/span>Years later<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>I was in the final rounds of interviews for a team that I was super interested in working with. In one of the sessions, they asked me the classic behavioral question:<\/p>\n<p>\u201cWhat is your <a href=\"https:\/\/buradabiliyorum.com\/en\/category\/download-scripts-themes-apps\/\" data-internallinksmanager029f6b8e52c=\"9\" title=\"Download Scripts &amp; Themes &amp; Apps\" target=\"_blank\" rel=\"noopener\">app<\/a>roach to conflict resolution\u2026 or how do you resolve team conflicts?\u201d Perfect, I thought.<br \/>\u201cWell, we like to use the care amount system,\u201d I said.<br \/>\u201cDid you just say caramel system?\u201d he laughed.<br \/>\u201cI know, it sounds like caramel\u2026 but it\u2019s called the care amount,\u201d I articulated.<\/p>\n<p>I illustrated how the system worked and explained some of the benefits I had seen on previous teams. He grabbed a nearby Post-it pad and wrote the words down on a sticky note: care amount.<br \/>\u201cI like that idea,\u201d he said, \u201c\u2026we\u2019re gonna try that!\u201d<\/p>\n<h2><span class=\"ez-toc-section\" id=\"The_impact\"><\/span>The impact<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Fortunately, I did well in the interviews and landed that role. When I officially joined the team two weeks later, I learned that they had already started using the care amount system.<\/p>\n<p>This is the third team that I\u2019ve been on that uses the care amount system. Today, my team uses it so often that it\u2019s become second nature. It\u2019s allowed us to get through disagreements and move forward without stalling over opposing opinions. In my observations, I\u2019ve seen this system work well in the following scenarios:<\/p>\n<ul>\n<li>During <strong>code reviews<\/strong>, when the author and reviewer have different ideas on implementation, expressing your opinion with a care amount can help move the pull-request towards a merge<\/li>\n<li>When making <strong>design decisions<\/strong>, designers can share their care amount to back up their explorations<\/li>\n<li>In <strong>sprint planning<\/strong>, the care amount can guide teams as they make decisions on priorities and acceptance criteria<\/li>\n<li>For <strong>team processes<\/strong>, the care amount can help decide what\u2019s working and what\u2019s not, enabling the team to refine how they work together<\/li>\n<li>In <strong>remote teams<\/strong>, when you don\u2019t have the luxury of seeing your teammates\u2019 non-verbal expressions, communicating with your care amount will provide more clarity for others to understand.<\/li>\n<\/ul>\n<p>Whether you\u2019re deciding on code architecture, where to have team lunch, or how to decorate your office space for the holidays, the care amount can help your team safely disagree. When done correctly, you\u2019ll find that you\u2019re able to keep conversations moving in the right direction, and ultimately, arrive at decisions faster.<\/p>\n<h2><span class=\"ez-toc-section\" id=\"Bring_this_to_your_team\"><\/span>Bring this to your team<span class=\"ez-toc-section-end\"><\/span><\/h2>\n<p>Consider the different ways you and your team approach conflict resolution. What communication patterns do you use to handle disputes? How do you safely disagree and move on with a decision?<\/p>\n<p>The next time you find yourself in a dispute with someone,\u200a ask the other person: what\u2019s your care amount?<\/p>\n<p>After they mistakenly hear the word caramel, politely present the idea of the care amount system and see how it helps settle your differences.
